Madara Uchiha was teased and built up as the ultimate threat for over half of the series. Kaguya was introduced with very little warning, making her feel like a last-minute addition. Madara, who was established as the mastermind, was abruptly discarded (backstabbed by Black Zetsu) to make way for Kaguya. Her motivation was simply to take back chakra, lacking the nuanced ideology that made previous Naruto villains compelling. Despite having nearly limitless power and one-shot kill moves (like the All-Killing Ash Bones), Kaguya fought with more brute power with less strategy, falling for simple tricks (like Naruto's Reverse Harem Jutsu).
Detached Style: Her dimension-hopping battle style felt too detached from the grounded, hand-to-hand combat (taijutsu).
Obito Uchiha

Obito's reason for becoming a mass-murdering global terrorist was watching Rin die and being manipulated by Madara.
This just seemed pathetic, too emotionally immature, and showed that he was too dependent on one event. Once unmasked, Obito is shown to be groomed by Madara, ideologically shaped by Madara, and used as a vessel for Madara's plan. This contrasted sharply with the cold, calculating persona he had before.

One thing that's always been present inside Sakura is her anger, something she's always struggled to control. Naruto was often the target of that anger during both the original series and Shippuden because of the dumb comments he'd make, even after her so-called development.
The main purpose of Sakura for much of Naruto was to be hopelessly in love with Sasuke, never wanting to see the bad in him, much like her teammate Naruto. While she wavered toward the end of Shippuden, her love for Sasuke never left. By the end of the series, the two were a married couple, which only made their characters worse. And Sasuke was a terrible father.
Choji Akimichi

Early in the series, Choji was frequently portrayed as a one-dimensional, lazy, and gluttonous character who was more focused on snacking than being a ninja. This made it difficult for me to take him as a threat. He is strong, but he was wasted. Despite a major, well-regarded character arc during the Sasuke Retrieval Mission (his fight with Jirobo), it was felt by some that his development was thrown away in later arcs, such as his hesitation to fight the reanimated Asuma in the War Arc. While he is one of the physically strongest members of the Konoha 12, his role in major battles was sometimes minimal.

Bruh, Choji and food are literally one and the same. Take away the snacks, and he's just a big bag of nerves and self-doubt. The dude can't go two seconds without shoving something in his mouth or thinking about his next meal. It's like food is his entire chakra source.
Every time the team's in danger, Choji's first instinct isn't to fight or strategize. It's to find the nearest snack stash or turn into a human snack factory with his multi-sized pills. Without his food, he's basically a nervous wreck with zero confidence, and that's half the running gag.
It's almost sad how dependent he is on food, not just physically but emotionally. Food is his comfort, his power-up, and his excuse to avoid dealing with stress. Take the snacks away, and Choji's just a jittery kid who wouldn't last five seconds in a real ninja fight.
So yeah, Choji without food might as well be called Choji the Fragile. Food is his lifeline, and he'd be lost without it.
Jugo

Jugo was such a vibe. Calm, loyal, insanely strong when triggered, and with that whole gentle giant meets wild beast energy that really worked. His connection with Kimimaro and his love for animals gave him real depth and humanity, which is rare in a team full of chaotic personalities.
But yeah, he was seriously wasted. Instead of getting a full spotlight or meaningful development, Jugo mostly got sidelined as "the guy who gets angry when cursed" and locked up like some misunderstood monster. He deserved more than just being the muscle who occasionally loses it. The way the show handled him was a slap in the face to what could've been one of the most compelling and sympathetic characters on Team Taka. Jugo had all the ingredients to be legendary, but they barely let him cook.

Sasori tried to make himself important and immune to having emotions, but deep down, he was in pain and hurting himself. His death happened not because of Chiyo, but because he didn't want to live anymore. He'd rather die next to his mother and father puppets. He didn't think there was a purpose in living.
If someone had bonded with him besides Deidara, he wouldn't have killed himself. He needed guidance and attention, but nobody gave him that, even when he was a child.

Kakashi didn't want Obito to go after Rin. He didn't want to let him die - in fact, he was ready to purposely abandon Rin instead of risking Obito's life to rescue her. He was just being a reasonable team captain. Rin wasn't that important to him, and it speaks volumes that he never considered her worth keeping, like Obito did. I guess he never looked at her as more than a comrade, let alone someone to form a deeper connection with. Some fans ship them, but that's beside the point. The fact is, Kakashi was never cut out for a relationship.
I was really disappointed with the outcome. Obito died because Rin was selfish. As if it wasn't enough that their other teammate was willing to lose his life for her, she disrespected him with that confession out of nowhere. She's ungrateful for the fact that Obito saved her when Kakashi was ready to leave her behind. Rin was a source of bad luck for both of them.
Because of Rin, Obito died in vain. It was fitting that her feelings were ignored, given her lack of compassion. What a terrible moment for such a petty confession. Was that all she could do aside from jeopardizing the mission and being a damsel in distress?
I can't really blame Obito for saving her, though. She was too precious to him, even though she let him go by focusing on tasks more important than the mission. As a medic-nin, she should have known how to handle the situation better. And let's be real - transplanting an eye is no small feat, but it was her responsibility as a medical ninja to know these things, in addition to being protected by her team.
Rin Nohara

Rin is not a fleshed-out character, but a tool used to trigger Obito Uchiha's fall to the dark side. Her existence primarily serves as motivation for the male characters (Obito and Kakashi). Her premature death means she never gets to develop beyond the role of a promising young medical ninja, leaving her potential untapped.
When we did see her, it was clear that she was a decorated medical ninja. She was capable of performing complex surgeries, such as transplanting Obito's Sharingan into Kakashi under intense pressure. Rin was genuinely kind and supportive, acting as the glue for Team Minato. She was the only one who acknowledged Obito and supported his dream of becoming Hokage.
Itachi Uchiha

He never once sought sympathy, even as he was dying from illness, blamed by the world, and hated by the person he loved most, Sasuke.
Tsunade

She was the worst Hokage, especially in the original. How is she going to be out here taunting, bullying, and beating up a 12-year-old Naruto when he saved her like twice?
Tsunade is terrible at Taijutsu, and Kabuto, who is weak in it, stomped her. She couldn't even touch him. Her reflexes are awful. She's foolish enough to rely on kids and also foolish enough to taunt Pain. That is why Pain blew up the Leaf. She's crazy.
Imagine being called the "Legendary Sucker" because she never won a bet or money. She's 55 and cares so much about her looks but is still broke. At least Hashirama was incredibly wealthy.

Tsunade definitely gave off a "lazy Hokage" vibe. Compared to other Hokage who were devoted to duty and responsibility, Tsunade was often shown slacking off, skipping paperwork, and living a reckless lifestyle. She became known for drinking heavily, which was not the kind of leadership Konoha needed.
She ran the village while dealing with serious gambling debts, which added to the chaos. It is wild to think that the village's future was in the hands of someone who could barely keep up with administrative duties and was more concerned with personal vices.

She was overshadowed by Kakashi, Gai, and Asuma. She had no moments that made her better than any female character, TenTen was realistic and she trained, Ino developed emotionally, Karin was decent power-wise, Temari was a feminist, Sakura is the most powerful female and the most useful, Hinata had the best development, etc. Kurenai is one of the biggest wastes of potential in the show. She's the only one of the Jōnin commanders to have no spotlight, no fights under her name and no real connection to any main character, she's not even attractive as well. I don't even have to see Izuna Uchiha or Fugaku use Genjutsu and I can see from databooks alone, they are way better at Genjutsu than Kurenai the fodder.

Shisui was the only Uchiha who truly understood how dangerous the clan's coup would be and how devastating the village's response could become. He tried to use Kotoamatsukami, one of the most powerful genjutsu ever created, to peacefully influence Fugaku and stop the rebellion. That was the only bloodless solution, and Danzo ruined it. If Shisui had succeeded, the Uchiha massacre might never have happened. He was not pointless. He was their only hope.
He did not take his life out of fear. It was a final act of protection and sacrifice. Danzo had stolen one of his eyes, and Shisui knew he was being watched and hunted. Once people learned about his reality-warping genjutsu, he became a threat. He could no longer carry out his plan and was losing control of the situation.
So what did he do? He gave his remaining eye to Itachi, the only person he trusted to carry on his mission, and ended his own life to make sure Danzo and the village could not abuse his power. He was sending the message that he would die for peace, even if nobody understood his actions. His self-sacrificing beliefs deeply influenced Itachi, who in turn shaped Sasuke, who eventually helped Naruto bring peace to the world.

His power boosts sometimes feel way too convenient. Suddenly he's pulling off moves or tapping into abilities way beyond what his training should allow, and it kind of breaks the immersion.
Personality-wise, Boruto can come off as entitled or whiny at times, especially early on, which makes it hard to root for him. The plot armor is real. He somehow dodges major consequences way too often, which makes conflicts less tense and the story less engaging.
It's frustrating because there was so much potential to explore Boruto growing into his own person, carving his own path without relying on the legacy of his parents. Instead, it sometimes feels like the story is too focused on keeping him safe and shiny.
Danzo Shimura

He was supposed to be so powerful, but he did not fight much. Hiruzen was too soft on him, even when he found out that Danzo cleaned out the Uchiha Clan by using Itachi and Obito.
Tsunade spent her time being drunk and lazy, and she did nothing when it came to Danzo either. She never cared about Sasuke or the Uchiha.

Powerful, but he wasted his character. We don't even see him fight much, and he's just so hated (along with Sakura) that nobody takes her seriously.

Danzo also claimed that the Uchiha did not know how to use the Sharingan, but he had ten Sharingan on his arm and only used them all for Izanagi.

Madara's raw skill, without all those ridiculous power-ups, definitely wouldn't have matched up to the legends like Hashirama, Ashura, or Indra. The dude got so many last-minute boosts, from acquiring the Rinnegan to becoming the Ten-Tails Jinchuriki to basically turning into a walking god. It's hard to separate his true ninja ability from pure plot convenience.
Compared to Naruto, who earned his power through grind, hard work, and the bonds he built, Madara basically kept leveling up every time the story needed him to look unbeatable. It's like the writers kept thinking, "Madara's too strong? Let's just give him another overpowered jutsu or transformation."
So yeah, without those buffs, Madara wouldn't even be close to matching the original legends. His power was more plot armor than pure skill, which is why he often feels less like a character and more like a walking final boss checklist.

Naruto has the most generic backstory and the most boring powers. For a main character, he got carried by power boosts and the fact he has plot armor.
Karin Uzumaki

As a member of the Uzumaki clan, she had immense potential for growth, including the ability to heal and potentially revive her clan's legacy, but these were overshadowed by her role as a subordinate, and her powers were mediocre or weak. She was often portrayed as incapable of independent action, serving merely as an accessory to Sasuke, which reinforced negative tropes for female characters in the series. Her character was often reduced to a joke, with her infatuation being used for humor rather than meaningful character development.

Karin displays no self-respect, pursuing a toxic relationship with Sasuke even when he treats her as disposable. The most egregious moment cited is her decision to forgive Sasuke almost immediately after he stabs her through the chest to kill Danzō. She is often seen acting in a "pathetic" or "crazy" manner, such as keeping one of Sasuke's sweat-drenched shirts, which is viewed as creepy and over-the-top, even compared to other characters with crushes.
Fodder Treatment: Despite her capabilities, she is often shown cowering or screaming in battle, acting like "fodder" (weak character) rather than a skilled shinobi, which contrasts with her high-level sensory abilities. Sakura fangirled Sasuke, but she was pretty innocent about it.
Sasuke Uchiha

I completely agree. The whole Sasuke and Sakura relationship felt extremely forced and honestly kind of cringe for many fans. From the beginning, Sakura's obsession with Sasuke was one-sided and too intense. Sasuke was mostly distant, brooding, and focused on revenge. Their dynamic lacked real chemistry and felt more like filler drama than believable romance.
Sasuke's character arc was about struggling with his past, seeking revenge, and finding his identity. Him ending up with Sakura did not fit his story or personality. Even after learning the truth about Itachi, he still held a grudge against the Leaf. It felt like a convenient wrap-up instead of a natural conclusion.
Compared to that, Naruto and Sasuke as a pairing makes more sense in the story. Their intense bond and rivalry felt more developed. Sasuke staying single like Kakashi would have been much more fitting. That would have kept his journey focused without adding a romance that did not grow naturally.
So Sasuke and Sakura together is a big no from me.
Ino Yamanaka

Rather than just becoming a standard medical-nin, she could have developed into a premier stealth, interrogation, and infiltration expert, perhaps working directly with Ibiki Morino.

Imagine dedicating your formative years, your ninja career, and your self-worth to winning the affections of an emotionally unavailable edgelord. It is not tragic. It is pathetic. Ino had all the tools to become a well-rounded, badass kunoichi, and she spent most of the original series tossing insults like "forehead girl" and contributing nothing substantial in any real battle.
And in Boruto? She runs the Yamanaka intel division, which sounds important until you realize it is just Naruto's version of a switchboard operator mixed with a therapist who can read your thoughts without consent. Her son, Inojin, has more personality in a single deadpan glance than she managed to develop over an entire series.
It is wild that someone with a legacy clan, unique jutsu, and a leadership role somehow still feels like a placeholder character. Ino is the textbook definition of "style over substance" - pretty, poised, and permanently parked on the sidelines.

He was a broken child turned into a god-like figure who genuinely believed pain was the only way to stop war, because that's all the world ever gave him. After losing his parents to war and watching Yahiko, his best friend and the symbol of hope, die, Nagato snapped and became Pain. But it wasn't about power. He wanted people to feel what he felt, to understand the suffering that shaped him, so they'd finally stop repeating the cycle of hatred.
What makes Nagato so powerful as a character is that he's not wrong. He's just extreme. And that's what makes him tragic. Naruto didn't just beat him in a fight. He reached him with words. After all that destruction, Nagato was moved by hope again and chose to revive the people he killed, sacrificing his own life. That's a complete arc, from hopeful boy, to vengeful god, to redeemed man.

For someone who was literally the heart of the original Akatsuki and a major emotional turning point for both Nagato and Konan, Yahiko was done dirty in terms of screen time and character depth. He was supposed to be the idealist, the leader, the one who inspired hope in a war-torn world, yet we barely got to know him beyond a handful of flashbacks and his noble sacrifice.
Let's break it down. Yahiko founded the Akatsuki to fight for peace. That's a powerful setup. He was charismatic, strong-willed, and had that "future leader" energy, even earning the loyalty of two absolute beasts like Nagato and Konan. But what did the story give him? A few speeches, a short backstory, and then he sacrifices himself so Hanzo doesn't kill Konan. Noble? Yes. Emotional? Definitely. But enough? Absolutely not.
We never really got to see what made Yahiko tick. What were his fears? His doubts? How did he feel about Nagato's power? What kind of ninja was he in battle? The series doesn't explore any of that. It's frustrating because his death is supposed to be the key moment that shatters Nagato's idealism and turns him into Pain. But for such a critical plot catalyst, Yahiko felt more like a symbolic prop than a fleshed-out person.

Deidara's vibe is just perfect. Sometimes you do not need a super complex backstory to be an awesome character. He has that explosive personality, a fiery passion for his art, and the perfect mix of arrogance and charm that makes him stand out. His catchphrase, "Art is an explosion!" is iconic.
His bomb clay techniques were insanely creative and deadly. His battles, especially against Sasuke, were very memorable. Deidara brought wild and unpredictable energy to the Akatsuki, which made every scene he was in feel exciting.
So complexity is not everything. A character with strong personality and style, like Deidara, can become a fan favorite. I totally understand why you love him.
Rock Lee

He was the only ninja with no ninjutsu or genjutsu and still went toe-to-toe with genius-level prodigies like Gaara, putting his life on the line with nothing but raw taijutsu, unmatched work ethic, and Gai's support. He took a beating, got his spine shattered, and still came back. That's not just "cool." That's legendary.
He literally embodied the whole "hard work beats talent when talent doesn't work hard" message Naruto tried to push. And yet, they pushed him into the background after the Chunin Exams like he was just some side gag. Why? He had the potential to become the next big taijutsu icon, like opening up the Eight Gates and shaking the battlefield type of power. But instead, he's cracking jokes and doing drunk-fist comedy in filler episodes.
Let's not even start on the embarrassment of Lee being obsessed with Sakura, who never gave him the time of day. After all the pain and training he'd been through, he's really gonna chase after the girl who barely even acknowledges his existence? Sakura didn't deserve Naruto's or Lee's attention. And Lee, who deserved a badass partner who respected him, got stuck crushing on the village's most ungrateful queen.

Hinata is not a main female character, so we do not see her as much. However, she and Temari were so much more interesting than Sakura, who was a terrible character. Hinata and Temari were wasted.
